Retail Inventory Automation

8 weeks · Retail SME

The problem

The client ran three stores on a spreadsheet-based inventory process. Stock counts were done monthly, and by the time the numbers were entered, they were already wrong. The POS and the stock ledger disagreed constantly, and the team spent two days a month reconciling numbers instead of selling.

What we built

A lightweight inventory service, wired directly into the existing POS at each store:

  • Real-time stock decrements on every sale
  • Reorder thresholds per product, with a weekly aging report
  • A handheld scanning flow so staff count stock in hours, not days
  • One dashboard that reconciles all three locations

The goal was never a new system for its own sake — it was making the existing counter accurate.

The outcome

Three months after launch, stockouts on the twenty best-selling products fell by 40%, and the monthly reconciliation ritual disappeared entirely. The same team now runs the system without my support, which was the point.
